Real BPA consulting produces four things: a workflow map with the hours and error costs attached to each process; a prioritized automation roadmap ranked by ROI, not by what is fashionable; shipped automations — working software integrated with your systems, not recommendations; and a measurement layer proving the hours and dollars actually moved.
The modern difference is AI in the judgment seats: classic BPA automated the copy-paste between systems; AI-era BPA automates the classify-decide-draft steps that used to require a human relay, which is where the majority of the cost lives.
Red flags
Walk away from engagements that start with a months-long “assessment phase” before anything ships, pricing tied to headcount of consultants rather than outcomes, tool resellers whose answer to every process is the platform they get commission on, and anyone who cannot show a before/after metric from a past client.
The pattern that works: scope in days, ship the first automation in weeks, measure, expand. If value is not visible inside the first month, the model is wrong.
